Does this work really need the owner?
A practical test for work that needs the owner’s judgement and work that has stayed with them through habit, access or memory.
Look below the job title
Sales, delivery and finance are too broad to redesign. Look at the activity inside the label.
A proposal may need your commercial judgement. Copying approved details into a project record does not. They happen close together, so they are easy to treat as one owner task. They need different handling.
Find the moment your presence changes the answer
Keep yourself close when the work depends on trust, original diagnosis, a sensitive decision or a promise to a customer. Familiarity with a spreadsheet is a weaker reason.
Take one case and mark the exact point where another capable person would make a worse decision without you. Then inspect everything before and after that point. Preparation may be gathered earlier. Approved work may move on without another round of reminders.
- Does the decision change what the customer has been promised?
- Would a mistake be difficult or expensive to reverse?
- Are you adding judgement or supplying memory?
- Could the case arrive complete before you decide?
Owner access can look like owner judgement
Sometimes the owner does the task because only their account has permission, the template sits in their drive or suppliers know their email address. That is access design, not a reason for permanent involvement.
Move the account, source and handoff into an owned process before concluding that the task cannot leave you. If nobody else can see the queue, the business has confused visibility with authority.
Do not delegate an invisible rule
Handing work to another person without exposing the rule simply moves the private checklist. They will return to you whenever a case differs from the example they were shown.
Use several recent cases to name the rule and its limits. Let the new owner see what counts as complete, when to stop and which exception needs escalation. This is useful whether the next step is a person, conventional automation or a mix of both.
Protect the useful part of being involved
The goal is not to make the owner absent. It is to reserve their attention for the moment where it changes the result.
A well-designed process can still bring a price exception, a delicate client message or an unusual delivery promise to you. It should bring the context with it and carry the approved answer forward. You remain important without remaining the route every routine step must travel through.
